Pallets into DIY chains, 92% fewer returns

The maker supplies shovels to several DIY chains. The product reaches the shelf in its own carton, so the packaging is both transport protection and the brand's face in store — it has to arrive not just intact, but unmarked.

All the sales fit into a few weeks before the first snow. Delivery moves on pallets: loading, transfer at the chain's central warehouse, distribution to stores — and at every one of those stages the pallet stands in a stack and is moved by forklift.

The whole weight of a stack passes through the corners of a carton, not through its walls. With 3-layer board the corner gives first, and the dent is visible from the far end of the aisle. On top of that a telescopic shovel is long and heavy at one end — collapsed inside an oversized box it worked like a lever and broke the corners from the inside on its own.

A chain will not shelf a box with a crushed corner. The whole product comes back, usually in full working order — and with seasonal goods, a December return has nowhere left to sell until the next winter.

• The corner took the entire load when pallets were stacked, and gave way first.
• A carton chosen with slack: the collapsed shovel slid and struck the corners from inside.
• A return from the chain means two-way logistics plus seasonal stock waiting for the next winter.
• Returns were growing season over season, so the problem was not settling on its own.

The reinforcement went where the force actually acts. 5-layer board instead of 3-layer raised vertical crush resistance, and corner bracing moved the stack load onto the edges rather than the walls.

The second front was the dimension. We sized the flap carton from the collapsed shovel — with minimal slack, so the handle and blade have no run-up inside. In place of the plastic window the customer was meant to see the product through, the carton got a single-colour print: a technical drawing of the shovel, its three extended lengths and material pictograms. Everything you need to know at the shelf, with no plastic in the pack.
